Supply Chain

What Is Supply Chain Consulting?

Supply chain consulting helps organizations design and run end-to-end flows of materials, information, and money — from sourcing through manufacturing, inventory, and logistics — balancing cost, service, and resilience.

Definition

Supply chain consulting is advisory work that spans sourcing, manufacturing or service production, inventory, logistics, and the planning and S&OP processes that tie them together. The objective is a supply chain that hits its cost-to-serve target without quietly accumulating risk.

Typical scope

Network design and footprint, dual sourcing and supplier qualification, inventory and working capital optimization, S&OP and integrated business planning, logistics and 3PL strategy, and resilience programs that put the buffer where it actually pays back.

Resilience without bloat

The post-2020 reflex was to add inventory and second sources everywhere. The 2026 task is more surgical: segment the portfolio, invest resilience in the top quartile by margin and disruption cost, and stay lean everywhere else.

Frequently asked

What is the difference between supply chain and procurement consulting?

Procurement consulting focuses on the buy side — categories, suppliers, contracts, source-to-pay. Supply chain consulting is broader, covering planning, manufacturing, inventory, and logistics in addition to sourcing.

How do you balance cost and resilience in a supply chain redesign?

By segmenting SKUs and suppliers by margin contribution, disruption recovery cost, and supplier concentration. Resilience investment goes to the segments where the math works; the rest stays lean.
